1The work

AI products for variance analysis find the balances that moved, trace the movement to transactions, entities and drivers, and draft an explanation; a person decides whether the explanation is true and what it means. The makers in this note describe scanning transaction data for significant swings, grouping and explaining balance changes, and generating narrative commentary from the planning model.

Variance analysis happens at two levels. In the close, accountants review account fluctuations against the prior period and the budget (flux analysis) to catch errors before the books are locked. In reporting, FP&A explains performance against plan to management and the board: volume, price, mix, timing, one-offs. For a listed company, management's own explanation of results also appears in the MD&A; the SEC's interpretive guidance on MD&A is Release 33-8350.1

The arithmetic of a variance is easy. The explanation is not: knowing that revenue is down because a large customer delayed an order, not because of price, requires information that is often outside the ledger. Products that draft commentary can only explain what their data contains, and a fluent sentence can be wrong.

A person must stay in the loop for every statement of cause, for the choice of what is material enough to mention, and for anything that leaves the finance team. Commentary that reaches the board or investors is management's statement, whatever drafted it.

2Where AI is applied

Makers describe automated detection of material swings with configurable thresholds, drill-down from a balance change to the transactions behind it, grouping of movements by driver, and generative drafting of explanations and narrative summaries.

3Limits and control questions

Thresholds are a judgment, not a setting. The SEC staff's view on materiality is that "exclusive reliance on this or any percentage or numerical threshold has no basis in the accounting literature or the law."2 A tool that flags only what crosses a percentage leaves the qualitative items to a person.

Where a product uses a generative model to draft text, NIST has published a separate profile on the risks particular to generative AI, NIST AI 600-1.3 The specific risk in commentary is a confident explanation that the data does not support. Ask the vendor to show, for each sentence the product drafts, the numbers it rests on.

For a listed company, any automated step that feeds the financial statements sits inside internal control over financial reporting, which management must evaluate and report on; the SEC's interpretive guidance for that report is Release 33-8810.4 COSO describes its Internal Control, Integrated Framework as originally issued in 1992 and refreshed in 2013.5

NIST's AI Risk Management Framework is a common reference for those questions. NIST says the framework is "intended for voluntary use and to improve the ability to incorporate trustworthiness considerations into the design, development, use, and evaluation of AI products, services, and systems."6 Its first version is published as NIST AI 100-1.7

Vendor claims about AI are claims, not findings. The SEC has brought settled charges against two investment advisers "for making false and misleading statements about their purported use of artificial intelligence (AI)."8 A finance team that relies on a vendor's description should ask for evidence of what the feature does with its own data.

4What filers say

A full-text search of SEC filings made between June 2025 and October 2026 found no filer describing AI in its own work on this task in words specific enough to quote. See how filings were searched.

6Questions to put to a vendor

  1. How does the product decide which variances to explain, and can we set thresholds by account and by amount and percentage?
  2. For each drafted sentence, can a reviewer see the transactions and figures behind it?
  3. What does it do when the cause of a movement is not in the data?
  4. Which model drafts the text, where does it run, and is our data used to train it?
  5. Is every edit a person makes to the commentary kept, with who made it?
  6. Can it explain variances across entities, currencies and charts of accounts?
  7. How does it handle reclassifications and one-off entries that distort a comparison?
  8. Has any customer used its commentary in external reporting, and what review did they apply?
